A mid-market B2B SaaS platform offering project management and team collaboration tool came to us at a critical growth inflection point. The product had strong retention metrics and a growing paid acquisition channel, but organic search was severely underperforming relative to the competitive set.
The brand was ranking on pages 2–4 for its core commercial keywords while direct competitors dominated Page 1 and were capturing the majority of high-intent organic traffic. The internal team had no dedicated SEO function, and the existing content had been produced without a structured keyword or topical authority strategy.
The business needed organic to become a scalable, cost-efficient acquisition channel without relying exclusively on paid spend to hit growth targets.
Keyword Rankings
Move priority commercial and informational keywords from pages 2–5 into Page 1 positions, with a focus on high-intent queries driving free trial and demo signups.
Topical Authority
Build comprehensive content coverage across all core product categories to establish the domain as a recognized authority in the project management SaaS space.
Organic Pipeline Contribution
Increase the share of MQLs and free trial signups attributable to organic search, reducing blended CAC.
Technical SEO Audit
We started with a full technical audit covering crawlability, indexation, Core Web Vitals, site architecture, internal linking, and duplicate content. Key issues identified: 47 pages blocked from indexation due to misconfigured robots.txt rules, significant crawl budget waste from faceted navigation generating thousands of low-value URL variants, missing canonical tags across blog pagination, and PageSpeed scores below 50 on mobile for key landing pages. All critical issues were prioritized and resolved within the first 6 weeks in collaboration with the client's engineering team.
Competitor & Keyword Gap Analysis
We mapped the full keyword landscape across 11 direct competitors using Ahrefs and Semrush, identifying 1,840 keywords where competitors ranked in the top 10 and the client had no meaningful presence. These were segmented into three tiers: high-intent commercial terms (free trial / pricing / alternatives queries), mid-funnel comparison and use-case keywords, and top-of-funnel informational content opportunities. This gap analysis became the foundation for the entire content and link-building roadmap.
Content Strategy & Production
The roadmap covered three content types: six pillar pages (3,000–5,000 words) targeting highest-volume category keywords; 22 comparison and alternatives pages targeting bottom-of-funnel competitor queries; and 34 use-case and industry-specific pages expanding topical coverage across verticals and roles. 62 net-new pages were produced in total, reviewed by the client's product team for accuracy.
On-Page Optimization
Existing high-potential pages with existing impressions but low CTR or stuck on page 2–3 were systematically optimized. This included title tag and meta description rewrites to improve CTR, content expansion and restructuring to better match search intent, internal link additions to pass equity from stronger pages, and Schema markup implementation (SoftwareApplication, FAQPage, Review) across product and comparison pages.
Link Building
Our link building strategy combined three tactics: Digital PR leveraging anonymized product usage data for story-driven outreach, resulting in 14 earned placements on DR 70+ publications; 31 expert guest contributions on relevant SaaS and productivity outlets (DR 50–75); and targeted outreach to tool directories and resource pages securing 58 additional referring domains. Over 14 months, 390 new unique referring domains were acquired, all indexed in Google, with an average DR of 58.
Reporting & Iteration
Monthly reporting covered ranking movements across 380 tracked keywords, organic traffic and conversion data segmented by page type, backlink acquisition progress, and Core Web Vitals monitoring. Quarterly strategy reviews were used to reallocate content production toward emerging keyword opportunities and double down on page types showing the strongest ranking velocity.
By month 8, the majority of targeted commercial keywords had reached Page 1, with 23 keywords entering the top 3 positions. Organic traffic grew 312% over the full engagement period compared to the pre-engagement baseline.
The referring domain count increased from 214 to 604, with 390 new unique domains acquired through the link-building program. Free trial signups attributed to organic search grew from 11% of total signups at the start of the engagement to 34% by month 14, meaningfully reducing the platform's dependence on paid acquisition and lowering blended CAC by an estimated 28%.
